These retailers have stores in an average of 6 countries. > Carrefour remained the most international operator at the end of 2004, with stores in 31 countries. But it has since exited Japan and Mexico, and Metro may overtake it this year in international spread. The German group continues to deploy its cash & carry banner in emerging markets, with Pakistan the latest target. > Wal-Mart continues to be prudent in its international expansion. Despite regular speculation, the world’s largest retailer has yet to extend its European presence. However, it has led lobbying for retail liberalisation in India and, as we went to print, reinforced its coverage in Central America by buying Ahold’s stake in CARHCO. > In Europe, leading chains are continuing to invest eastwards, particularly in the face of low growth in major economies like France and Germany. However, Central & Eastern Europe is not proving an easy investment, with hypermarket saturation and the growing presence of Schwarz Group (Lidl and Kaufland) raising price pressure there too. > The three eastern giants – China, India and Russia – remain at the top of the agenda for international retailers. Following a wave of market entries in China, India has become the next big prospect; the government there is now in favour of foreign direct investment in food retailing. > Overall, retailers are still refining their international strategies. We have thus seen a mixture of divestments and acquisitions over the past year as groups like Ahold, Carrefour and Delhaize seek the right balance between growth and return on investment. CIES - The Food Business Forum PlanetRetail Analysis of key trends L eading food retailers have made significant progress in their international operations during 2004/05. Much of the focus over the past two years has been on cleaning up portfolios in order to target priority markets. Recent results indicate that this approach is starting to work: retailers are continuing to generate high sales growth abroad, but are now getting better returns as well. Carrefour has epitomised this more selective expansion, pulling out of Japan and Mexico while adding stores and fill-in acquisitions elsewhere, notably in Brazil, China, Italy and Turkey. There is still a long way to go of course. According to our survey, international food retailers only operate in an average of six countries, and in most cases their foreign operations still count for a relatively small part of overall sales and profit. Building a strong international business is not straightforward, particularly in sluggish or highly consolidated markets; even Wal-Mart has struggled to gain a foothold in Germany and Japan and has lost momentum in the UK. However, the underlying logic of going abroad to generate higher growth remains sound, especially given the persistently weak consumer climate in several major economies. Profitable growth is the watchword F ollowing the rapid wave of expansion in emerging markets in the 1990s, we are continuing to see food retailers refine their international strategies. Profitability, rather than growth per se, has become the priority in foreign investment. As a result, retailers have been reviewing their portfolios, divesting operations with low growth prospects and investing further in better-placed ones. This has produced a series of small and medium-sized deals between retailers; Rewe, for example, has sold its Penny stores in France (to Carrefour) and Pick Pay stores in Switzerland (to Denner), while increasing its presence in Slovakia by buying Delhaize’s supermarkets. This more targeted expansion seems to be having a positive effect on Carrefour, the retailer which has most visibly adopted a more rigorous approach to internationalisation. For its first half, Carrefour posted a 24% rise in underlying operating profit outside France. Looking ahead, the company hopes that improved international returns will mean that “France will become progressively less important as a profit driver for the group”. Other retailers are also increasing profitability abroad; according to research by Accenture, the Internationalisation of Food Retailing 2005 / 3 world’s top five food retailers, with the exception of Ahold, raised their international operating margin in 2004.* In other words, leading retailers are now on a firmer financial footing abroad. As in other areas, supermarket and hypermarket operators have also learned from discount chains, which have proved adept at expanding quickly at a relatively low cost.** But although profitability has come to the fore, top-line growth remains critical for international retailers. The sales push from foreign stores is particularly important for companies faced with weak trading at home. The leading German retailers have all relied on international operations for growth, with Metro notably increasing the foreign contribution to group sales to over 50% in the first half of 2005. Retailers are continuing to build international sales both by entering fragmented markets and by progressively adapting to local conditions in more developed ones. Asia and Eastern Europe remain the most popular regions for new investment by retailers, with Metro again enjoying high growth from its cash & carry model. However, in more crowded markets international chains have had to adjust their offer in order to sustain sales growth over time. A frequent pattern in Central Europe and parts of Asia has been the shift away from hypermarkets – because of market saturation, planning restrictions or investment costs – towards smaller formats. At the same time, leading international players are increasingly pooling their CIES - The Food Business Forum PlanetRetail international scale and expertise to improve performance in individual countries. Global sourcing, while still playing a relatively minor role in food retail as a whole, has become an advantage for big operators at a time when price pressure has intensified in the sector worldwide; Carrefour and Delhaize, for example, have rolled out their respective low-price ranges across Europe. International chains are also looking to benefit from best practices; Carrefour is rolling out textiles from its well-performing Spanish division to other European countries, while Wal-Mart is continuing to draw on UK subsidiary Asda for clothing merchandising in the US. More momentum ahead O verall, international expansion in food retailing seems to be gaining momentum. Now that necessary restructuring work has been completed, leading retailers are in a position to concentrate on their strongest foreign assets. In parallel to some of the downsizing of the past two years, certain emerging markets – led by China – have continued to grow rapidly. Fellow eastern giants India and Russia are also opening up to retailers (see Regional Snapshots) and could attract the kind of intensive retail investment witnessed in China. As noted at the outset, limited growth prospects in western markets should encourage major retailers to continue investing abroad. The risk involved in internationalisation remains considerable of course, particularly if sluggish domestic operations are less able to support early losses in new markets. However, the leading names are undoubtedly gaining scale and confidence internationally. As Tesco chief executive Terry Leahy puts it, retailing is still a local industry but “the balance is slowly changing”. This scenario is well-established in France, Germany and the Netherlands, but now applies to a number of other countries. In the Nordic countries, which have traditionally had among the highest prices in Europe, the retail sector has been shaken up by the entry of Lidl. The German hard discounter has over the past two years established a foothold in Finland, Norway and Sweden and is due to open in Denmark shortly. Its expansion has intensified price competition in each of these countries, contributing to significant moves such as NorgesGruppen’s alliance with Carrefour and Axel Johnson’s sale of Spar Finland. Lidl is also planning to enter Switzerland, another traditionally ‘high-price’ market, along with discount rival Aldi. Like in the Nordic countries, the market leaders have adopted the now-familiar tactic of cutting prices on grocery basics, including through private label. Price pressure has similarly intensified in Central Europe, partly due to the ‘Lidl effect’ and also because of market saturation following the wave of foreign investment since the 1990s. In an effort to reinforce its strong regional position, Tesco has been more aggressive in its pricing, based on a commitment to be the cheapest on its 50 most popular products. As in other regions, this competition has forced some retailers to pull out or reorganise: Delhaize has sold its stores in Slovakia, Meinl is pulling out of the Czech Republic and Poland, while Carrefour’s small Czech and Slovakian operations are thought to be under review. Wal-Mart, meanwhile, continues to bide its time: the US group has expressed its interest in Europe-wide expansion, but has yet to move beyond Germany and the UK. Internationalisation of Food Retailing 2005 / 4 > India: next stop after China and Russia? India’s economy is now attracting some of the attention that has been focused on China for the past few years. In the retail sector, international interest has risen sharply this year as the government has expressed its support for allowing foreign direct investment in food retailing. Wal-Mart has led lobbying of the Indian authorities, indicating that it would open stores if the legislation is reformed. For the moment, foreign retailers are restricted to franchise operations (e.g. Shoprite) and wholesaling (e.g. Metro), with the exception of Dairy Farm, which formed its joint ventures under an earlier regulatory regime. Retail observers now consider India as one of the biggest retail opportunities in view of its fragmented sector and the untapped demand from its large middle class. In the latest edition of their global retail index, consultants AT Kearney rate India as the most attractive emerging market for retailers, taking over the number one spot from Russia.* But while India is the most wide-open market, China and Russia continue to consolidate rapidly. As we discussed last year, China has been a must for the world’s largest retailers, particularly in view of the relaxing of investment rules from the end of 2004. However, this initial wave of market entries seems to have ended and the battle is now underway to gain a solid market share; international giants like Carrefour and Wal-Mart are competing in the major cities against domestic chains like Lianhua and Wumart, which have used stock-market floatations to fund their fast store expansion. > USA: foreign players caught up in supermarket shakeout Supermarkets in the US have been under pressure for several years now, and this tough competition has not eased up in 2005. The basic dilemma for traditional grocery chains remains that they are being squeezed on one side by discounters – led by Wal-Mart – and on the other by specialist operators, such as Whole Foods. At the same time, fuel inflation has hurt consumer spending despite a general recovery in the US economy since 2003. After regional players like A&P and Winn-Dixie, Albertsons may become the biggest victim of this squeeze after deciding to consider a sale. In this difficult climate, foreign retailers have also suffered: Ahold has experienced mixed sales at its US chains, while Delhaize has seen same-store sales slow sharply in the first half. The two European groups are each reorganising in an effort to stay competitive, with Ahold merging back-office operations and Delhaize investing in new formats Bloom and Sweetbay. The gloomy outlook for supermarkets is likely to deter investment by other foreign retailers, despite the opportunity to bid for Albertsons. At the same time, the tough context will reinforce the domestic focus of most US grocers, who are still much less international than their European counterparts. Gustavo Trompiz Retail in Russia is also changing rapidly, although for the moment domestic chains like Pyaterochka and Perekriostok are leading consolidation. Like international pioneer Ramenka (Migros Türk), Auchan and Metro are gradually developing a presence in Moscow and other major cities, where economic growth is strong. Internationalisation of Food Retailing 2005 / 84 Methodology > General The research was carried out by Planet Retail in collaboration with CIES – The Food Business Forum. The survey covers international food retailers. All sales and store figures refer to the end of 2004. Major 2005 developments are included in the “Comments & 2005 updates” column. > Definition of international food retailers These are defined as retailers operating in more than one country that gain a significant proportion of their revenues from food formats (i.e. 20% or above). The survey excludes food retailers operating in only one country and retailers operating exclusively or principally non-food formats. Four new international food retailers - IKI, Olimpica, Paterson and Perekriostok - are listed in addition to the 94 companies counted at the end of 2004. Department stores and drugstores are considered to be non-food formats. Variety stores are similar to department stores but defined here as having a full grocery range (e.g. Marks & Spencer), except where indicated “non-food”. The foreign franchise operations of Marks & Spencer have not been detailed since they are not listed separately by the company. Couche-Tard and Ito-Yokado are listed under certain countries because of their ownership of the Circle K and 7-Eleven banners respectively. Worldwide banner groups like IGA and Spar are only listed where an international retailer holds the licence for a particular country. Latin American retailers CSU, Exito and La Fragua have not been listed separately since Planet Retail tracks them through their alliances with Ahold (CSU and La Fragua) and Casino (Exito). > Calculation of sales data Group net sales do not fully reflect revenue from those stores that are franchises or that relate to minority holdings. At the same time, net sales may include revenue from non-store operations (e.g. online shopping, financial services, wholesaling) that are not listed here. Certain 2004 net sales are estimates (“e”) where the company did not provide a relevant figure. The percentages for food and foreign sales and the figures for retail banner sales are also estimates. CIES - The Food Business Forum PlanetRetail The percentages for food and foreign sales are based on retail banner sales, not net sales. Planet Retail defines retail banner sales as combined sales for all banners, including franchises and independents, and including sales tax. Net sales do not include sales tax and integrate a proportion of revenue from minority holdings and franchises. > Countries and territories For geographical reasons, certain overseas territories have been listed separately (e.g. Reunion (France)). However, these territories are not included in a retailer’s total number of countries if the mainland country is already counted. The one exception is Hong Kong, which is counted in addition to China in view of its economic importance. > Store format definitions Planet Retail defines the food formats listed in the survey as follows: Cash & carry: membership-based wholesale format reserved for resellers and commercial customers. In the food retail sector, it is an important channel for independent shop operators. Convenience store: small self-service food store with long opening hours. The focus is on convenience items, such as ready meals and fast food, and essential food and non-food items. Often located at petrol stations, where referred to as Forecourt store. Discount store: price-focused food outlet selling a small number of items. Broadly, the format exists in two forms: hard discount stores, which are almost exclusively ownbrand based, and soft discount stores, which feature wider ranges of both manufacturer branded products and fresh food. Hypermarket: self-service store with a sales area of more than 5,000 square metres (54,000 square feet) offering both a comprehensive food range and a wide choice of non-food items. Kiosk: small store selling newspapers and magazines, as well as limited ranges of food, sweets, tobacco and drinks. Outlet sizes tend to range from 10 to 50 square metres (108538 square feet). Neighbourhood store: small food outlet covering less than 400 square metres (4,000 Internationalisation of Food Retailing 2005 / 85 square feet). Neighbourhood stores are often similar to supermarkets but can also operate in a non-self-service version. Supermarket: self-service store with a grocery product offer (i.e. wide food assortment plus everyday household and health & beauty products) covering 400 to 2,500 square metres (4,000-27,000 square feet). Depending on store size, non-food items are also available. Superstore: self-service store with a sales area between 2,500 and 5,000 square metres (27,000-54,000 square feet). Like hypermarkets, Superstores offer a comprehensive food range but their non-food offer is generally more limited than in a hypermarket. Variety store: store concept similar to a department store but with a smaller number of product categories. Some retailers, notably Marks & Spencer, include food as one of the departments. Warehouse club: large-sized outlet selling products both to business customers (wholesale) and end consumers (retail) on a membership basis. Members are usually required to pay an annual fee to be allowed to shop at the store. References to foodservice and all non-food formats should be self-explanatory. “DIY stores” is an abbreviation for “do-it-yourself stores”, also known as home improvement stores.
