In the first section, develop a project time plan for your project of choice. In the second section, answer a series of questions, referring to your project, regarding project execution and evaluation. SECTION 1 - PROJECT TIME PLAN 1.Schedule Management Approach Describe how the project time plan has been developed, All points MUST be addressed. I am going to develop this assessment based on this case study: Dalmerdal Ltd is a small family business that provides ICT solutions to other small businesses and individuals. As part of their 2015-20 strategic planning process, it was identified that the business wanted to give back to the community by engaging in social innovation projects. My role within Dalmerdal Ltd is the project manager in the product development and service unit. My project is focus on developing on an app for students providing links on mobile phones to a number of resources where they can use to assist them to stay in school, where students can post questions online and have teacher’s experts in the different fields providing online advice and assistance to the students. - Major inputs into the plan The people involved in this case study are: • Project Manager. • CEO • Director • A project team will be comprised of the following skill sets: o Software engineer o Business analyst o Test Engineer o Marketing officer o Project officer - How resources and duration have been identified and estimated In order to identify and estimate resources it is necessary first to identify the milestones of the project and the task that will need to be completed, based on this it is possible to quantify these values, as it is shown as follows: Milestone Name M1. Initiation Gate: Charter approved The project charter must be approved before any marketing or requirements analysis begin. M4. Prototype Development This milestone occurs after the completion of all three modules of the prototype have Complete been developed. M5. Release 1 Development This milestone occurs after the completion of the two modules of Release 1 have been complete developed. M6. Go-live Gate – Go-live The project board will approve the Go-live after the errors and bugs identified in the approved by Project Board system and user acceptance testing of release 1 have been fixed. The project board will approve the Project Final Report has been written which M7. Completion Gate - Project includes lessons learnt, confirmation that procurements have closed and all other final report approved by documentation has been archived in compliance with the organisations document Project Board management procedures. M8. Post Project Review Approval of the Post Project Review Report can only be done after the report has Report Approval been written. M3. Design Gate - ARG detailed design approval - How realistic time estimates have been established As the project manager I have described above a number of tasks that will need to be completed to achieve the desired outcomes of the project. I used these tasks as a basis to create the project schedule and allocate resources. Moreover, I have extensive experience as Project Manager as I worked on a project that was developing and implementing a class timetabling solution for the local high school in my country. So I could say the estimation times that I have established is very realistic. - What issues that could impact on the estimation have been considered When performing a project estimation, there are a myriad of issues that could impact this process, for example tasking the Work on poor or incomplete requirements, padding the estimate, relying on optimism, being rushed or under pressure and not taking risks into consideration, I have considered this issues in order to provide an accurate project estimation. - How the project schedule has been created, what best practice have been followed From the literature, it can be said that expert judgement is probably the most common way companies and people get a project estimation. Talking to the right people with the best hands-on experience and understanding of the project requirements. Just making sure that everyone has the same understanding of what needs to be delivered and trying to find experts who will actually be working on the project. - How stakeholders have been communicated to in regards to the agreed schedule The way I have communicated to the stakeholders about the schedule was through information meeting in which I have provided a memo, including the following information: An explanation of the project need and what it is trying to achieve. the expected completion date of the project, assuming it commences on 1/10/18; the total duration of the project; an explanation of the main factors that cause the project to require that length of time and recommendations that I might make if time was a priority for the project; and the TA102 FO Assessment Task 11 TA102 PP Assessment Management (SNR1.8-1.12) (ESOS 14.2) Page 3 of V2 Mar 2017 Lonsdale Institute Pty Ltd Provider ID 21915 CRICOS Code 02836F Lonsdale Institute PTY LTD Assessment Task BSB51415 Diploma of Project Management BSBPMG512 Manage Project Time estimated labour costs for each of the resource types working on the project. It means that the task will normally take one person one day to complete. I assumed that a week refers to a normal working week of 5 days (Mon-Fri) with people working 8 hours per day. I also assumed a linear relationship, TA102 FO Assessment Task 11 TA102 PP Assessment Management (SNR1.8-1.12) (ESOS 14.2) Page 5 of V2 Mar 2017 Lonsdale Institute Pty Ltd Provider ID 21915 CRICOS Code 02836F Lonsdale Institute PTY LTD Assessment Task BSB51415 Diploma of Project Management BSBPMG512 Manage Project Time i.e. 3 person-weeks will take one person 3 weeks or 3 people one week. Note that this is not necessarily the case in practice. Refer to the discussion of the mythical man-month. In addition, some tasks will be a fixed duration (e.g. delivery times). For the purposes of this assignment (to reduce variability in solutions and complications for the markers) I assumed to allocate one resource to each task. In that case, if the task required 3 person-weeks of an SE I would assign one SE to the task and give it a duration of 3 weeks. 3.Schedule Control Describe: - How the project schedule will be controlled throughout the life cycle of the project. This includes: the frequency of updates, schedule reviews, communication of the schedule progress to stakeholders The project schedule will be control throughout a document quality plan, providing quality targets, assurance, and control measures, along with an acceptance plan, listing the criteria to be met to gain customer acceptance. At this point, the project would have been planned in detail and is ready to be execute. This is an also a good tool to identify all project stakeholders and establish a communication plan describing the information needed and the delivery method to be used to keep the stakeholders informed. - The process devised to manage any schedule change. This includes: how change requests are submitted, how the impact of the changes to the schedule is assessed and how changes are implemented to maintain project objectives Any changes for the project have to be approved in a project meeting, in which the whole team will evaluate the impact of those changes in schedule and project objectives. Any party/stakeholder involved in the project has to agree in order to apply the changes. - Roles and responsibilities specific to project schedule control should also be mentioned. All points MUST be addressed The following resource abbreviations are used: • • • • • • Project Manager (PM) Business Analyst (BA) Software Engineer (SE) Test Engineer (TE) Project Officer (PO) Marketing Officer (MO) Resource Software Engineer $/hour $80.00 Number Available 2 Business Analyst Test Engineer $65.00 $60.00 1 1 Project Officer Project Manager $45.00 $100.00 1 1 TA102 FO Assessment Task 11 TA102 PP Assessment Management (SNR1.8-1.12) (ESOS 14.2) Page 6 of V2 Mar 2017 Lonsdale Institute Pty Ltd Provider ID 21915 CRICOS Code 02836F Lonsdale Institute PTY LTD Assessment Task BSB51415 Diploma of Project Management BSBPMG512 Manage Project Time Marketing Officer $80.00 1 4.Schedule Review Describe: How schedule performance records to determine effectiveness of time management activities will be reviewed This is a complex task therefore, projects which achieve cost, schedule and quality objectives are successful. Those that do not are failures. Success or failure is a simple measure of performance. For small simple projects, like building a bookcase or writing a budget program on your personal computer, this might work; but, the success-failure measurement is not very practical for most projects. Experience has shown that project performance can be measured in terms as esoteric as the value of the project to the company president or as quantitative as earned value systems used on large government and utility projects. In every case someone identified elements or facts, smaller than the project, which indicated progress and then set out to watch them during the life of the project. We labelled the watching process as a monitoring system, and the elements or facts as key indicators. - How schedule management issues will be identified and documented for future improvements. All points MUST be addressed Project Management Institute (PMI) Project Management Body of Knowledge (PMBOK) defines lessons learned as the learning gained from the process of performing the project. Formally conducted lessons learned sessions are traditionally held during project close-out, near the completion of the project. However, lessons learned may be identified and documented at any point during the project's life cycle. The purpose of documenting lessons learned is to share and use knowledge derived from experience to: • • Promote the recurrence of desirable outcomes Preclude the recurrence of undesirable outcomes As a practice, lessons learned includes the processes necessary for identification, documentation, validation, and dissemination of lessons learned. Utilization and incorporation of those processes includes identification of applicable lessons learned, documentation of lessons learned, archiving lessons learned, distribution to appropriate personnel, identification of actions that will be taken as a result of the lesson. 5.Project Schedule Attach the schedule for your project here or in a separate file with your submission BSBPMG512_T1_ProjectScope_Your Name 1. Discuss what you would do if the following happened at execution phase: 1. One of your main deliverables (choose and describe one from your schedule) is heavily behind (you are two days from the deliverable’s completion day and 50% of the tasks associated with that deliverable are still to be completed) due to staffing issues. Refer to your project plan and discuss the following (ALL points MUST be discussed) a. Indicate what project deliverable you have chosen to discuss I have chosen the deliverable 3.1 Prototype basic design from my project: Change Impact on project duration (longer, shorter or no impact) By how much longer 5 days Change to the duration of 3.1 Prototype basic design Explanation This is a critical task, which means when we increase the duration by 4 days the project on the whole duration will impact the project by 10 days. b. Analyse the impact of the issue on your project progress. Consider risks, resource requirements, interdependencies, cost, quality and so forth. Use the table below to record your analysis AREAS Cost Time Quality Risk HR Resources Other (Specify) ASSESSMENT OF IMPACT ON PROJECT Increase No impact No impact High risk Cost increment Increase / TA102 FO Assessment Task 11 TA102 PP Assessment Management (SNR1.8-1.12) (ESOS 14.2) Page 9 of V2 Mar 2017 Lonsdale Institute Pty Ltd Provider ID 21915 CRICOS Code 02836F Lonsdale Institute PTY LTD Assessment Task BSB51415 Diploma of Project Management BSBPMG512 Manage Project Time c. Determine what changes will be necessary in your project schedule and how they will be implemented. Record your answer in the table below: Change to schedule Duration of the deliverable 3. Software Engineer, by 5 days longer Implementation By using 3 software engineer instead of 2, the task 3.1 will be finished on time but, HR cost and risk will increase. d. Discuss how you have monitored that deliverable. As the deliverable was in a critical situation it was necessary to check the progress every day in order to make sure the frame time was going to be met, reducing the risk of delay in the project. e. Discuss how you are informing relevant stakeholders (mention which ones based on your project) about the issue. Record your answer in the table below: Stakeholder Client Employees f. Communication strategy (media, content, timing, frequency) Meeting to inform them status of the project and what we are going to do to solve the issue and get back to schedule. Meeting to check what is the best way to tackle this issue and what we need to do to finish the project on time. Based on your analysis, summarise what actions you are going to undertake to address the situation and discuss your response to maintain project objectives. If the situation happened in the execution phase it is necessary to evaluate project performance. This can be measured with the help of a monitoring system and key indicators. Like all systems, a project monitoring system must begin with management commitment. The other components are the following: ▪ ▪ ▪ ▪ ▪ ▪ ▪ Management organization Responsibility definition Personnel assignments Clear objectives Measurable indicators Authentication of data Timeliness of reports 2. Address the following (ALL points MUST be discussed): a. How would you identify and document schedule management issues and recommend improvements for future projects? This is going to give us the required data to improve future projects. ISSUE NAME ISSUE TYPE RAISE BY DATE RAISED DESCRIPTION/ BACKGROUND PRIORITY ASSIGNED TO TARGET RESOLUTION DATE STATUR/ACTION TAKEN DESCRIPTIO OF FINAL SOLUTION b. Consider that you have now completed your project and you are preparing your project review report. Write an evaluation report on the schedule plan (to include lesson learned and recommendations for future projects) addressed to your client. (Minimum 100 words) This project was focused on developing an app for mobile phones which link students to a number of resources they can use to assist them to stay in school, where students are able to post questions online and have teachers and experts in the different fields provide online advice and assistance to the students. The app project expected completion date was 01/03/2021 which started on 01/07/2020. The total day’s duration was 175 days to complete the project. There were some issues related to over-allocated resources and in order to finished on time we needed more staff to finish all the activities according to the established agenda. The over allocation is one the major factors which increased the length of the project duration. This is because we did not have enough software engineers to cover all the activities, over all to the whole project. In order to solve the issue it is recommended to make use levelling software and make a better planning process for future projects.
